Scaling Live Commerce Performance for LocknLock Through Operational Optimisation

In live commerce, performance is often attributed to content quality, host energy, or promotional strength. Yet for LocknLock, the limiting factor was less visible. Despite strong product appeal and consistent audience interest, livestream outcomes were being held back by how the session was operationally executed. Intrepid stepped in to diagnose the real bottleneck, identifying that the issue lay in the livestream setup and flow rather than demand, and redefining how the live environment needed to function in order to unlock stronger engagement and platform performance.

The Challenge

LocknLock’s livestream performance was constrained by how products were managed during live sessions. The studio setup limited how many items could be displayed, while slow product switching and brief pauses disrupted the flow. These interruptions impacted viewer retention, as even short moments of inactivity led to drop-offs, weakening engagement signals and limiting platform distribution. As a result, impressions and product exploration were reduced.

For a household brand like LocknLock, this was critical. Livestreaming is key to demonstrating product functionality and building trust, and inefficiencies in product access made it harder to communicate value effectively.

The Strategy

Analysis of past livestream performance showed that disengagement was rarely driven by lack of product interest, but by breaks in momentum caused by delays in product switching and setup adjustments. This reframed the challenge from a content issue to an operational one. The limitation was not what was being shown, but how efficiently it could be delivered. While LocknLock’s wide product range was a strength, the studio setup restricted how effectively it could be showcased.

In response, Intrepid shifted the approach by adapting the livestream environment to the inventory itself, evolving the concept into transforming the warehouse into the stage to enable faster access, smoother flow, and a more authentic presentation.

   

The Execution

The strategy was brought to life by transforming the livestream setup into a warehouse-native production format.

Products were pre-arranged based on the run-of-show, allowing hosts to move seamlessly between demonstrations without breaking flow. The warehouse setting was intentionally retained to reinforce transparency and product availability, while lighting, framing, and branded overlays ensured alignment with LocknLock’s standards.

Instead of building a new studio, the existing warehouse was optimised for live production through adjustments in layout, staging, and camera positioning. This enabled continuous product transitions while keeping production efficient and repeatable. 

   

The Impact

The warehouse livestream format delivered a clear uplift in performance across key metrics. Impressions saw a significant increase of 261.53%, driven by stronger engagement and improved platform distribution. Live CTR reached 63.16%, an 88% increase versus the daily average, showing that viewers stayed longer and engaged more actively with product links. These gains were driven by reduced operational friction. Faster product transitions and uninterrupted flow sustained engagement, while the visibility of full inventory strengthened purchase confidence by signaling availability and scale.

More broadly, the project showed that live commerce performance is not only shaped by content or media, but also by execution efficiency. The warehouse format now serves as a scalable approach for handling larger assortments and higher traffic sessions while maintaining a consistent live experience.
